How we run Easton: $2.4M+ in output generated by AI
Most consultancies scale by hiring. We built Easton to prove that's the wrong playbook. Every system we sell to clients is one we've already built and run ourselves. This is what happens when a boutique AI consultancy drinks its own champagne and replaces the four hires it would've made with systems instead.
The problem
Running a boutique AI consultancy the traditional way means hiring four people before you've even hit your first million in revenue.
Four hires a boutique consultancy usually needs before revenue catches up
You need someone on prospecting and deal flow. Someone on content to keep the pipeline warm. Someone managing clients once you've signed them. And a VA to handle the admin nobody else wants to touch. That's four hires and $300-400K in loaded salaries before anyone's delivered a single project. Most boutique consultancies hit this wall at 5-10 clients and stall there.
80% of the work is the same work, over and over
Lead scraping, email outreach, proposal drafting, onboarding, status updates, invoicing, content production. Every one of these tasks is 80% identical every time, across every client, across every week. Most consultancies still hire people to do them manually. It's the single biggest labour cost in the industry, and it's the easiest one to replace with a system.
Selling AI without running it yourself is a credibility problem
If you're telling clients to replace $300K of staff with AI, you'd better have done it to your own business first. Every system we sell is one we've already run against our own P&L. If it doesn't work for us, it doesn't ship to clients.
What we built
Four hires we would've needed. Four systems we built instead. Each one now runs the work a full-time person would've done, 24 hours a day.
The SDR + sales ops hire we didn't make
Instead of hiring a prospector and a sales operator, we built the system. AI scrapes leads from Google Maps, LinkedIn, and industry directories, enriches each one with company size and decision-maker contacts, then sends personalised cold email sequences that follow up on schedule. When a prospect replies, the system books the call. After the call, a proposal gets drafted based on what was discussed. When the client signs, Trello boards, Drive folders, Slack channels, and kickoff emails get created automatically. Everything from first touch to signed contract runs without anyone in the seat.
The content marketer + SEO lead we didn't hire
Blog posts, LinkedIn posts, X threads, YouTube hooks, SEO pages. All drafted, reviewed against the brand voice, and published on schedule. The system researches topics, generates structured content, runs it through a humanizer to strip AI patterns, and deploys the final version to the site. Dozens of indexed pages ranking for specific industry queries, all produced without a content hire burning through a salary.
The project manager + account manager we didn't need
Client projects get tracked in the background. Status updates flow to clients without anyone typing an email, the CRM updates itself when deals move stage, and progress reports generate on a schedule. When something actually needs attention, the system flags it. The founder sees one dashboard of what's happening across every client instead of burning half his week chasing updates across fifteen tools.
The finance, admin, and VA layer we didn't build
Stripe invoicing, expense categorisation, weekly revenue reports, calendar scheduling, research tasks. The general admin layer that would've eaten a VA's entire week now runs in the background without anyone prompting it. The founder shows up for strategy calls and client work. Everything else handles itself.
Results
- $2.4M+ in annual output generated by AI systems
- 18,000+ hours recovered annually
- 50+ client builds delivered, 100% still running in production
- Zero full-time staff. Four roles replaced by systems.
- Founder spends 4-5 hours a day on strategy and client work. The rest runs itself.
Annual output generated by AI systems. One founder. Four AI systems instead of four hires. Every one still running in production.
