I build these for companies and I’ll be honest: the technology is the easy part. Getting people to actually use it is the hard part. And getting people to use it comes down to decisions that happen before a single line of code gets written.

Why internal tools get ignored

There’s a consistent pattern. A company identifies a problem: information is hard to find, questions don’t get answered efficiently, new hires take too long to ramp up. They buy or build a tool to solve it. The tool launches with enthusiasm. Usage peaks in week one. By week four, it’s down 60%. By month three, it’s a ghost town.

The reason is almost always the same: the tool adds friction to people’s workflow instead of removing it.

Your team already has a way of getting information. It might be inefficient. It might depend on specific people. But it works, and it’s familiar. Any new tool has to be easier than the existing method or people revert. Not slightly easier. Noticeably, immediately easier.

The architecture of adoption

I frame internal AI assistant projects around adoption, not features. Features that don’t get used are worthless. Here’s how we design for adoption from the start.

Integration, not installation

The assistant lives inside tools people already use. We deploy Slack bots, Teams bots, or browser extensions that overlay existing internal tools. We never ask people to bookmark a new URL and remember to check it.

Proactive, not just reactive

The best internal AI assistants don’t just wait for questions. They surface relevant information when it’s needed. New ticket assigned? The assistant proactively sends relevant context from past similar tickets. New team member joins a channel? The assistant shares key resources for that team. This moves it from “another tool to learn” to “something that helps me without me asking.”

Feedback built in

Every answer has a thumbs up/down option. Not because the feedback is fun to collect. Because it does two things: it gives us data to improve accuracy, and it gives users a sense of agency. People use tools they feel they can influence.

Progressive depth

Quick answer at the top. Source links below for verification. Related topics below that for exploration. The casual user gets their answer in two seconds. The thorough user can dig deeper. Both are served.

Building it right

When we build an internal AI assistant at Easton, the process is shaped entirely by the adoption question: “will people actually use this?”

Step 1: Workflow mapping

Before we touch any technology, we map how information currently flows in your company. Who asks what, of whom, how often, and through what channels? This takes a week and involves talking to people across your team. Not just management. The people who will use the system daily.

Step 2: Use case prioritisation

We identify the top 10 question categories by volume and impact. We build for those first. Not for everything. The first version of the assistant needs to be really good at answering the most common questions. Being mediocre at everything is worse than being excellent at the top 10 things.

Step 3: Data preparation

We make sure the data behind those top 10 categories is clean, current, and complete. If the SOP for your most-asked process question is outdated, we fix it before connecting the AI. The system will be judged by its answers to common questions. Those answers need to be perfect.

Step 4: Interface design

Where does the assistant live? What does the interaction look like? How do responses get formatted? We prototype and test with a small group (5-10 people) before full deployment. Their feedback shapes the interface.

Step 5: Controlled launch

We don’t launch to the whole company on day one. We start with one team, usually the team with the highest question volume. They stress test the system for two weeks. We fix issues, fill gaps, and optimise based on real usage data.

Step 6: Company-wide rollout

After the pilot team validates the system, we expand. By this point, the pilot team is already talking about it. “Have you tried asking the bot?” becomes part of the culture. Organic adoption from peer recommendation is ten times more effective than a company-wide “please use this new tool” email.

What kills adoption (specific examples)

Wrong channel

A company built a beautiful web app for their internal AI assistant. Their team lives in Slack. Nobody opened the web app more than twice. We rebuilt it as a Slack bot. Adoption went from 12% to 78% in two weeks.

Slow responses

An assistant that takes 15 seconds to respond feels broken. People alt-tab and forget they asked. They learn it’s slow and stop trying. Under 5 seconds is the target. Under 3 is ideal.

Confident wrong answers

Nothing destroys trust faster. A new hire asks about the leave policy, the bot gives an outdated answer, they follow it, and their manager has to correct them. Now the new hire doesn’t trust the bot and tells every subsequent new hire not to bother with it. One wrong answer can cascade into company-wide distrust.

No champion

Internal tools need someone who cares about adoption, monitors usage, responds to feedback, and keeps the system improving. Without this person, the tool drifts. It doesn’t have to be a full-time role. It’s usually 2-3 hours per week. But someone needs to own it.

The metric that matters

Forget accuracy metrics, response times, and feature lists for a moment. There’s one metric that tells you whether your internal AI assistant is working: questions per week, trending up.

If people are asking more questions over time, the system is delivering value. They’re getting useful answers and coming back for more. If questions plateau or decline, something’s wrong and you need to find out what.
