I’ve sat through enough AI workshops to know the format by heart. Someone from IT or an external consultant stands at the front with a slide deck. They talk about “the potential of AI.” They show a demo. Someone asks a question about job security. The presenter reassures everyone. There’s a hands-on bit where people poke around in ChatGPT. Then everyone goes back to their desks and nothing changes.

That’s the standard AI workshop. And it’s a waste of everyone’s time.

Here’s what I think AI workshops for teams should actually be: a working session where the team identifies a real problem, builds a real solution, and walks out using it that same week. No slides. No theory. Just building.

What most AI workshops are (a waste of time)

The typical AI workshop has three problems.

First, it’s generic

The content applies to any company in any industry. “Here are 10 ways your business can use AI.” The examples are always the same: chatbots, email drafting, meeting summaries, image generation. None of it is mapped to the specific workflows of the people in the room.

Second, it’s passive

People listen, nod, maybe take notes. There’s a “hands-on” section that involves following a tutorial. But following a tutorial is not the same as solving your own problem. It’s karaoke, not songwriting.

Third, it produces no output

When it’s over, people have some new concepts in their heads and maybe a few ChatGPT conversations in their history. But nothing tangible. No tool. No system. No changed workflow. The Monday morning after the workshop looks exactly like the Monday morning before it.

The ROI on this is zero. I know that sounds harsh. But I’ve talked to enough teams post-workshop to know it’s true. Within two weeks, nobody remembers the content. Within a month, nobody’s doing anything differently. The company spent five figures on a day that felt productive and changed nothing.

What a real AI workshop looks like

Here’s the format I use. It’s one day. Sometimes two if the workflows are complex. And the non-negotiable rule is: something ships by end of day.

Morning: mapping the real work

The first three hours have nothing to do with AI. We map workflows. Not theoretical processes. Not org chart responsibilities. The actual daily work.

I ask people to walk me through their day. Literally. “What’s the first thing you do when you sit down? What tool do you open? Where does the information come from? What do you do with it? Who gets it next?”

This is where the gold is. Every time I run one of these sessions, we find 3-5 workflow bottlenecks that the team has normalised. Things like: manually copying data between systems, reformatting reports from one structure to another, answering the same client questions repeatedly, pulling information from multiple sources to make a single decision.

These are the things AI is actually good at. Not the theoretical use cases from a slide deck. The specific, boring, repetitive tasks that eat 2-3 hours out of someone’s day.

We pick the biggest one. The one where the most time gets burned for the least value. That’s what we build.

Afternoon: building the thing

This is where it gets practical. We build a working solution for the problem we identified in the morning.

And I mean working. Not a prototype. Not a proof of concept. Not a “we’ll finish this after the workshop.” A thing that works by 5pm.

The scope stays tight on purpose. We’re not building an enterprise system. We’re building one automation, one assistant, one integration that solves one specific problem. Maybe it’s a Slack bot that answers internal questions using the company’s knowledge base. Maybe it’s a system that reads incoming emails and routes them with draft responses. Maybe it’s an automated report generator that pulls from three data sources and produces a client-ready document.

Whatever it is, the team participates in building it. They provide the context, the edge cases, the “yeah but what about when X happens” scenarios that make the difference between a demo and a real tool. They test it against real data from their actual work.

By end of day, it works. It’s connected to their real systems. And they can use it tomorrow.

The following week: proof or pivot

Here’s where you see whether a workshop actually worked. Not in satisfaction surveys. In behaviour.

I check in on day three and day seven. Are people using it? What broke? What edge cases did we miss? What’s working better than expected?

This feedback loop is where the system gets good. The first version is always 80% right. The real-world usage finds the 20% that needs fixing. We fix it fast. Within a week, the team has a tool they trust and use daily.

That’s what I mean by “ships something.” Not a presentation. Not a plan. A working system that changes how work gets done.

What gets shipped (real examples)

In a workshop with a coaching business, we built a knowledge assistant that could answer student questions using the coach’s entire content library. By the end of the day, students were asking it questions and getting accurate answers. The coach’s support inbox dropped measurably that first week.

In a workshop with a professional services firm, we built an automated client briefing system. Before the workshop, preparing for a client meeting took 45 minutes of pulling data from different systems. After, it took a click. One person in the room actually laughed when it worked. “That’s it?” Yeah. That’s it.

In a workshop with a recruitment agency, we built a CV screening and ranking system that could process 50 applications and produce a shortlist with reasoning in under two minutes. The recruiter who tested it said it would have taken her two hours. She was using it on real candidates the next day.

These aren’t moonshot examples. They’re small, specific, genuinely useful systems built in an afternoon and used the following week.

Why the format works

The reason this works comes down to something I’ve written about when discussing why adoption fails. People don’t adopt AI because they understand it. They adopt it because it makes their day better.

A workshop that produces a working tool gives people an immediate experience of that. They don’t have to imagine how AI might help them. They’ve felt it. The gap between theory and practice closes in a single afternoon.

It also solves the skills problem without any formal training. People don’t need AI skills. They need a system that works. The workshop builds the system. The “training” is the team watching it get built and then using it.

The prerequisites

For this to work, you need a few things.

You need the right people in the room. Not leadership reviewing a proposal. The people who do the work. The ones who’ll use the system. They know the edge cases. They know what matters.

You need access to real systems. Not sandboxed test environments. Real email accounts, real CRM instances, real data. The thing we build has to connect to real infrastructure or it stays a demo.

You need a decision maker present. Someone who can say “yes, let’s use this” without going through six weeks of procurement. The power of the workshop is speed. A committee review process kills that.

And you need a builder who understands business, not just technology. Someone who hears “I spend an hour every morning compiling this report” and knows immediately how to automate that. Not someone who wants to discuss the architecture first.

The question to ask before booking any AI workshop

According to Gartner’s research on AI project success rates, most AI initiatives fail to move beyond the pilot stage. Next time someone proposes an AI workshop for your team, ask one question: “What will we ship?”

If the answer involves awareness, understanding, literacy, upskilling, or any other word that means “knowledge without output,” save your money.
